Case study, SMB operations
Kampfer Cadence: a live agency, off WhatsApp chaos and onto a platform.
A four-surface operations platform that replaced manual coordination for a real service business.
The problem
A home-service agency ran roughly 100 clients and 8 to 11 trainers over manual WhatsApp threads and spreadsheets. Messages were lost, billing was manual, and there was no reliable record.
The architecture
- ›Four surfaces: admin console, two role-specific apps that work on a phone, and a WhatsApp bot.
- ›Two auditable state machines: a 6-state client lifecycle and a 7-state session lifecycle.
- ›Row-level-locked transactional billing.
- ›WhatsApp Business Cloud API with HMAC-verified webhooks; PhonePe UPI; DPDPA-aware data handling.
- ›A trainer-client PII isolation rule enforced by contract tests that fail the build on a leak.
What shipped
A full v1 running live operations, delivered March to June 2026, on free-tier-first infrastructure with a documented scale path to 1,000 clients without a rewrite.
Clean handoff
Documented state machines, budgets, and decision records, owned by the business.
